Costing a Print Run Properly: Screens, Reclaim, and Waste
A basic per-print cost model — setup, ink, labor, garment, overhead — gets most jobs priced correctly most of the time. It quietly misses a few real costs that only show up once a shop has been running long enough to feel them: screens that need replacing, reclaim chemicals that cost money every single job whether anyone thinks about them or not, and the ink and garments lost to waste that a rushed quote never accounted for. None of these are exotic costs. They're just easy to leave out of a quick calculation.
What "setup cost" is actually made of
Treating "setup cost" as one lump figure hides what's actually happening every time a screen gets prepped for a new job. There's the reclaim chemistry itself — emulsion remover and, often, a haze remover to fully clear a stubborn ghost image from the previous job. There's fresh emulsion for the new coat. And there's labor: coating the screen, letting it dry, exposing it, washing it out, and checking the result before it's ready to print. None of these steps is expensive on its own, but they add up to a real number every single time a screen turns over, and a shop that doesn't track them separately tends to underestimate how much a screen-prep-heavy job (lots of colors, frequent screen turnover) actually costs compared to a job that reuses the same screens repeatedly.
A worked example with reclaim priced in
Take a plastisol job: a 10×10 inch print, reclaim chemicals at roughly $4.50, fresh emulsion at roughly $3.00, and about $6.00 of labor to coat, expose, and wash out the screen — a setup cost of $13.50 for the screen prep alone. Ink cost per print, worked out from the print's area and plastisol's typical deposit at roughly 4.5 cents a gram, comes to about $0.42. Add $0.60 of labor per print, a $3.25 blank garment, and $0.20 of overhead, and a 150-piece run at a 35% margin comes out to a cost per print of $4.56 and a suggested sale price of $7.02.
What happens when reclaim goes badly
Now take the identical job, but the screen from the previous job didn't reclaim cleanly — maybe stubborn ghosting needed extra haze remover and scrubbing, or the mesh needed re-tensioning after a rough reclaim damaged the screen tension slightly. That's a real, specific cost: call it $9 of additional labor and materials to get the screen back to a usable state before it can even be re-coated. Folding that into the same 150-piece job pushes setup cost to $22.50, and the resulting cost per print rises to $4.62, with the suggested price ticking up to $7.11. On a 150-piece run, that's a modest per-piece difference — a matter of cents — but it's a real cost that a shop absorbing it silently, job after job, is quietly eating into its margin without ever seeing it as a single line item.
Small runs feel this more than large ones
Setup cost, including the reclaim components inside it, is fixed per job regardless of how many pieces get printed — which means it hits small runs disproportionately hard, exactly like any other fixed cost. The same $13.50 setup cost spread across a 25-piece run instead of 150 pieces pushes cost per print to $5.01 and suggested price to $7.71, meaingfully higher than the 150-piece version's $7.02, purely because there are fewer pieces to spread the fixed screen-prep cost across. A shop quoting small custom runs without accounting for this will either underprice those jobs specifically, or discover after the fact that its "small job" pricing has been quietly thinner-margin than its bulk pricing all along.
Screens are a wearing asset, not a one-time cost
A screen doesn't survive an unlimited number of reclaim cycles. Mesh loosens, develops pinholes, or picks up permanent staining and ghosting over time, and eventually a screen needs to be re-meshed or replaced outright rather than reclaimed again. How many good reclaim cycles a screen actually gets before that point depends heavily on technique — a screen reclaimed carefully, with the right chemicals at the right dwell time and gentle, even scrubbing, can last for many dozens of cycles; a screen reclaimed aggressively, with too-strong chemistry, high-pressure water too close to the mesh, or abrasive scrubbing, can wear out in a fraction of that lifespan.
The cost difference is easier to see annualized than per-job. A shop running 200 jobs a year on a $42 screen that reliably survives 60 reclaim cycles needs roughly 3.3 replacement screens a year, or about $140 in screen replacement cost. The same 200 jobs a year on screens that only survive 20 cycles before needing replacement — a real outcome of consistently harsh reclaim technique — needs 10 replacement screens a year, or $420. That's an extra $280 a year spent purely on screens replaced early, money that buys nothing except making up for damage that better reclaim technique would have avoided in the first place.
Waste ink is a cost even when nothing goes wrong
Separately from reclaim and screen wear, ink itself is never used at 100% efficiency — some is left in the screen after the last pull, some goes into color-matching test draws, and some clings to the stencil rather than transferring to a garment. This site's ink coverage tool defaults to a 15% waste allowance for exactly this reason, and it's worth pricing that waste in explicitly rather than treating "the ink I bought" and "the ink that actually became billable prints" as the same figure. A job that calculates out to $0.42 of ink per print at zero waste is really costing closer to $0.48 once a realistic waste allowance is applied — a small difference on a single print, but a real one across a full run, and one more line item worth including deliberately rather than absorbing quietly.
Multi-color jobs multiply every one of these costs
Everything above is worked through for a single screen and a single ink layer. A three-color job burns, reclaims, and eventually replaces three screens instead of one, uses ink and waste allowance for each color separately, and takes proportionally more labor to coat, expose, and wash out three stencils instead of one. None of these costs simply average out across colors — they're additive, which is why a three-color job priced as "roughly triple a one-color job's setup cost" is usually closer to reality than a job priced as a flat markup over the one-color rate. Reclaim in particular scales directly with screen count: three screens reclaimed badly is three times the risk of the kind of rework cost worked through above, not a shared risk across the whole job.
Spoiled prints are a cost this model doesn't capture on its own
Everything above assumes every piece printed becomes a sellable, billable print. In practice, some pieces don't make it — a bad pull, a registration miss on a multi-color job, a garment defect discovered mid-run. A basic cost-per-print calculation spreads fixed costs across the quantity ordered, but it doesn't automatically account for the gap between pieces printed and pieces that turn out good enough to sell. A shop that needs 150 good pieces but expects some percentage of spoilage has to print more than 150 blanks to end up with 150 sellable ones, and the true cost per good piece is higher than the calculator's raw cost-per-print figure once that gap is factored in. Putting it together in a quote
None of this means a quote needs a dozen granular line items to be accurate. It means the handful of costs that are easy to forget — reclaim chemistry and labor, an allowance for screens that don't reclaim cleanly, ink waste, and a share of screen replacement cost spread across the jobs a screen will realistically see over its working life — deserve a place in the setup-cost and ink-cost figures that go into the basic pricing model, rather than being treated as background overhead too small to matter individually. Priced correctly, they rarely change a quote dramatically on any single job. Priced incorrectly, or not at all, they quietly compound across every job a shop runs, in the direction of a margin that's thinner than the printer thinks it is.
Tracking these costs over time, not just estimating them once
The figures used throughout this article — reclaim cost, screen cycle life, waste allowance — are reasonable starting assumptions, not universal constants for every shop. The real value comes from replacing them with your own numbers once you've tracked a few dozen jobs: how many reclaim cycles your screens actually survive before needing replacement, what your reclaim chemicals genuinely cost per screen, and how much ink you're really using against what a calculation predicted.
